The example brokerage gets 150 inbound leads a month, keeps an average commission of R$60,000 per sale, and closes about 2% of inbound leads: three sales a month, 36 a year.

Slow first reply: say 40% of leads arrive at night, at the weekend or mid-visit. That's 60 a month; if half go cold before anyone replies, that's 30 leads, which at 2% and R$60,000 is R$36,000 a month.

Dropped follow-up: about 120 leads a month aren't ready in week one and get no further messages. If 0.5% of them would buy within six months when followed up, that's 0.6 of a sale a month, R$36,000.

Scheduling: six brokers spending 16 hours a month each lining up visits by message is 96 hours. At R$80 an hour of broker time that's R$7,680 a month.

Referrals: 36 sales a year, and if one in ten buyers refers someone when asked at the right moment, that's 3.6 more sales, R$216,000 a year, R$18,000 a month.

Together, about R$97,680 a month is leaking. We count half of the overnight leads (R$18,000), half of the follow-up (R$18,000), all of the scheduling time (R$7,680) and half of the referrals (R$9,000): about R$52,680 a month recoverable for the example brokerage. The reply time and the follow-up reply rate are both measured from the first week.

Where we could be wrong
  • The 2% close rate and the 0.5% follow-up conversion are assumptions, and they swing the number more than anything else. A month of the agency's CRM history replaces both.
  • Commission varies with the market and the split with the broker. The example uses R$60,000 kept by the agency; use your own.
  • The referral figure is the softest of the four: it depends on the ask being made at the right moments.
